Bondi Sands

The Challenge

Bondi Sands came to us as a startup with no website, no store and no brand. Just a product and a category already owned by established names. Everything a customer would eventually recognise had to be built from nothing, and until it existed the business had only one route to market: convincing a retail buyer to take a chance on a brand with nothing behind it.

No website. No store. No brand. We built all three, then the channel that sold through them.

The gap we found.

The category had demand. The brand had no way to reach any of it. Australians were already searching for self tan products in the tens of thousands each month, and every result on the first page belonged to someone else. Bondi Sands had no site to put in front of them, no store to sell through if they arrived, and no identity that would have made them stay.

That left the business dependent on a single door. Without an owned channel, every sale had to pass through a retail buyer, and a buyer taking a new brand is being asked to carry the risk of proving demand that nobody has proven yet. The job was to remove that dependency: build something the brand owned, so it could generate its own evidence rather than asking for the benefit of the doubt.

What we did.

We started with positioning rather than design. The brand needed one idea it could repeat everywhere, an Australian tanning product that felt aspirational rather than functional, and it had to hold up on a supermarket shelf beside brands with decades of equity behind them.

From there, the identity and the brand guidelines: logo system, colour, typography, photography direction, and the rules for applying all of it to packaging, campaign work and retail. The guidelines mattered as much as the identity. A brand scaling fast makes hundreds of small decisions without the agency in the room, and consistency is what turns those decisions into equity instead of drift.

Then we built the website and the store. Not a brochure site with a shop bolted on later, but a commerce platform from the first line of code: product architecture, conversion paths, checkout, payments, fulfilment integration, and the technical foundation a catalogue needs to be found. The store existing on day one is the part that changed the business model, because it meant the brand could sell before anyone else agreed to sell it.

SEO ran alongside the build rather than after it. Site structure and category content were designed together around how people actually search for tanning products, not how the brand described itself internally. A site built that way starts earning visibility from launch instead of waiting for a retrofit.

What it means.

The brand owned a direct channel from launch. That gave it two things a startup usually waits years for: sales carrying no retail margin and no media cost per transaction, and hard evidence of consumer demand to put in front of a buyer. Within six months people were searching for Bondi Sands by name more than ten thousand times a month, up from nobody at all. The conversation with retail changed shape as a result. It stopped being a request to take a risk and became a demonstration of customers already buying.

Growth then fed itself. Every direct sale added data on what sold, to whom and at what price, which sharpened the brand and the range. Retail distribution widened the audience, which lifted searches for the brand by name, which the site was already built to capture and convert. The owned channel and the retail channel reinforced each other instead of competing, because the brand people met on shelves was the same one they met online. Packaging, site and campaign work all ran from one set of rules.

Bondi Sands has since grown into one of Australia’s best known beauty exports, through distribution, paid media and partners well beyond the scope of our work. What we built was the foundation it scaled on: the brand it still trades under, and the commerce platform that proved the demand was there.
